The problem
Route planning at Kestrel ran on a spreadsheet one person understood. When they were on leave, the depot improvised.
What we did
We shadowed the planners for two weeks before writing a line of code, then built the smallest tool that could replace the spreadsheet — and kept shipping into it weekly.
- Planning tool covering 11 depots and 340 vehicles
- Exception handling designed around how planners actually improvise
- Full handover to Kestrel’s two-person internal team
Outcome
Empty running fell 9%. The build paid back in seven months and Kestrel’s own team has shipped every release since.
